Touch To Go: An Unmanned Convenience Store Implementation Project through Japan–Singapore Collaboration

Social Implementation of Smart Retail through Japan–Singapore Collaboration
ICMG Group, in collaboration with JR East’s Southeast Asia Business Development division, led the Proof of Concept (PoC) for the unmanned retail system “Touch To Go (TTG)” at JTC Summit, the headquarters of Singapore’s government-linked agency JTC Corporation, serving as the Project Management Office (PMO).
TTG is a joint venture established by JR East Startup Co., Ltd., the corporate venture capital arm of the JR East Group, and Signpost Corporation. It represents one of Japan’s most advanced unmanned retail solutions and is already deployed nationwide, including at Takanawa Gateway Station. In response to JTC’s interest in introducing this solution, ICMG Group assumed responsibility for overall project management. Following an approximately six-month preparation period, the unmanned store was successfully launched.
In addition to JTC and TTG, the project involved a total of six organizations from Japan and Singapore, including Toshiba Global Commerce Solutions as the POS provider, local retailers, and payment system providers. As a result, close coordination among a diverse group of stakeholders was essential. Throughout the process, multiple challenges emerged, including asymmetries in the speed and level of information sharing, differences in language and culture, and variations in communication methods.
For example, while stakeholders in Singapore primarily relied on WhatsApp for communication, Japanese participants tended to use email as their main channel. This discrepancy occasionally led to delays in communication and made swift decision-making more difficult. In addition, language barriers—particularly in online meetings—sometimes affected the depth and efficiency of discussions.
To address these challenges, ICMG Group implemented a multifaceted approach, including the facilitation of regular progress meetings, the establishment of real-time communication channels through partner-specific chat groups, visual-based information sharing using on-site photos and videos, and in-person meetings through local site visits to build trust. These efforts helped minimize misunderstandings among stakeholders and ensured smooth project execution.
The PoC is currently in operation at JTC headquarters. Upon successful evaluation following a six-month verification period, the solution is scheduled to be relocated and fully deployed in a designated smart city development area in Singapore. This initiative serves as a strong example of how innovative Japanese solutions can be successfully introduced to overseas markets and socially implemented in local contexts, offering valuable insights for future co-creation models.

Visiting Singapore and experiencing the ecosystem firsthand became a real turning point for us. Through direct, in-depth dialogue with potential future partners, we began to see “innovation” not as an abstract concept, but as something tangible and actionable. Previously, our innovation initiatives felt somewhat fragmented—activities were happening, but without a clear strategic direction. However, by engaging in real co-creation discussions on the ground—understanding the market dynamics, policy landscape, and the ambitions of local players—we gained clarity on where we should focus, whom we should collaborate with, and what kind of impact we wanted to create. As a result, what had once been somewhat ad-hoc innovation efforts evolved into a more structured and strategic organizational approach. The experience in Singapore transformed innovation from a buzzword into a concrete, executable strategy for us.

She specializes in designing organizations, services and experiences that are rooted in deep research, operational excellence and a culture  of innovation and learning.  She served as the Head of People for OpenSea (a top web3 unicorn) and has a proven track record of expanding DoorDash (a Series C to IPO decacorn) from 800 to 15,000 employees globally.  In addition, she’s supported large-scale M&As, coaching and leading C-Suite executives on strategic management, designing best-in-class cultures, and establishing operational and organizational systems that optimize for results.  Her practice is rooted in human-centered research & design and educational innovation, an area of expertise from completing her Master's at Stanford University and consulting for Fortune 100 companies, including NASDAQ. In addition to the execution of projects from ideation to commercialization with clients, he has extensive experience in leading the grand design, detailed design, and execution of corporate strategy, innovation strategy, innovation process, organizational design, and various system designs such as HR systems (including many under the direct supervision of the president).He led the creation of a strategic alliance and joint initiative with UNDP GCTISD in the area of SDGs (obtained approval from UN NY headquarters). He was also elected as Judging Panel and Mentor for various global programs, and on top of that, he teaches a class on Innovation for Well-being at the University of Tokyo.
