An ICMG-Led Corporate Transformation Case Study (Telecommunications Equipment Manufacturer)

In this section, we present a case study from our accumulated practical expertise involving a telecommunications equipment manufacturer. The company was operating in a maturing market, where value was shifting from traditional product sales to service- and solution-based offerings. At this critical juncture, the company faced the challenge of not only sharpening its business portfolio through selection and focus, but also identifying new pillars of growth. This required a strong commitment to ambidextrous management—simultaneously optimizing existing businesses while building the foundations for future growth.

Driving Transformation by Breaking Away from Conventional Logic

The company had long supplied critical components across a wide range of fields, establishing a solid and trusted customer base. At the same time, however, it was constrained by a traditional “supplier logic” focused on manufacturing products, delivering them, and generating revenue.
To overcome this limitation, the company adopted new perspectives—examining how its products are actually used by customers to solve real challenges, clarifying the role and value of its offerings within the broader industry, and redefining its relationships with customers as co-creation partners rather than mere counterparties. Through this process, the company redefined its societal value and market position and formulated a new growth model.
In parallel, the company leveraged its core strengths, including proprietary technologies, expertise, and know-how, to tightly connect its core competencies with the new growth model, thereby increasing both its concreteness and likelihood of success.

We work together with the client's management team to support the client's corporate transformation, from the formulation of the corporate vision, including what kind of value the company will provide and what kind of society it aims to realize, to the formulation of management and business strategies that leverage the strengths of the company, to business model and organizational transformation.
In order to achieve corporate transformation (CX), it is essential to foster the commitment of senior management that transcends organizational barriers to determine where to aim and what needs to change, and without the leadership of those responsible for implementation, it is impossible to achieve results. We have accompanied our clients in overcoming various hurdles together before action takes root, such as materializing strategies, spreading awareness of the need for change, acquiring new organizational capabilities, and strengthening leadership.
In many cases, change is not completed within the company itself, but must be multiplied with M&A and DX promotion, including partner strategies and startups that involve stakeholders in the industry. With the concept of intellectual capital management as our core, we have created a system that enables us to solve complex management issues by forming an optimal team of specialized experts.
Every year, we have produced an integrated report by merging financial and non-financial information. Over time, however, we began to feel a sense of misalignment—the process had become an end in itself, a "check-the-box" exercise to satisfy frameworks, rather than a true reflection of our essence. We struggled to find clear answers when asking ourselves: "Are we truly demonstrating our purpose, our social value, and our path to future growth?" It was then that ICMG Group posed two sharp, pivotal questions: "Is it enough to simply list the number of employees for your human capital?" and "Is the intrinsic value of your company truly reaching your customers?" These questions were a wake-up call. We realized that human capital is far more than a head count, and our value extends far beyond our physical products. We learned that true sustainability is achieved only when we define what we must refine and integrate that specific value-creation process into the very core of our business. This experience redefined our understanding of the integrated report. It is not merely a disclosure document; it is a strategic tool to articulate our unique strengths and to ensure we are the company of choice in the global market.

After graduating from university, she gained project and on-the-ground experience in the marketing field at Deloitte Tohmatsu Consulting and Benesse Corporation. Subsequently, at Atstream Inc. and Atstream Partners LLC, she engaged in projects to develop mid-term management plans, business plans, and training programs for next-generation executives through sessions with clients. She also served as a partner, contributing to the management of the consulting firm. During her time as a consultant, she developed a strong desire to create companies where both management and the front lines could thrive and to be more deeply involved in corporate transformation. This led her to join ICMG in June 2025.

He then launched the magazine "Entre" and provided a variety of services including "magazine," "internet," "events," and "individual consulting" as support services for venture companies. In 2000, he founded Accel, Inc. as a successor to the business support project.In 2001, the company partnered with Intellectual Capital AB, a Swedish intellectual capital rating company, to license and develop a Japanese version of IC Rating®, a method for evaluating the actual value of a company that cannot be shown on its balance sheet. In 2003, he took a stake in the company, and in 2010, he made it a subsidiary.
